The Operating System
12 Platform Principle

The Install Base Is the Company

Nvidia's real asset is the hundreds of millions of compatible GPUs developers can already write for, more than any single chip.

Our single most important property as a company is the install base of our computing platform.

On the Lex Fridman Podcast (#494, March 2026), Huang put the company’s strategy in one sentence: “Our single most important property as a company is the install base of our computing platform.” On Acquired in 2023 he described the identity behind it: “inside our company, we were always a platform company,” and “We were always a developer-oriented company.”

Developers first. Of CUDA, to Fridman: “if I were a developer today, I would target CUDA first.” Nvidia announced CUDA on 8 November 2006, alongside the G80 and GeForce 8800, as a C programming environment for GPUs.

The two plays under this principle cover the decision to put CUDA on every consumer card, and the discipline of picking problems that take a decade.

Doesn’t transfer without scale. An install base is a moat only once it exists, and Nvidia started from a consumer graphics franchise selling into a huge PC market. A startup can design for a platform, but developers decide whether it becomes one, usually years later.

In detail

  1. 13 Put the Platform on Every Chip Huang shipped CUDA on every consumer GeForce card, not just pro hardware: a cost that ate the company's profits for years and built its moat.
  2. 14 Pick Problems That Take a Decade Huang deliberately chooses work that is hard and slow, because what takes ten years to build takes rivals ten years to copy.
