Make Countries Your Customers

Sovereign AI turns governments into buyers of national AI infrastructure, and the UK is one of them.

I make this prediction — because of AI, every industry in the U.K. will be a tech industry.

“Sovereign AI” means countries building AI on their own infrastructure, data and talent, and Nvidia is pitching itself as the supplier. At London Tech Week on 9 June 2025, alongside Prime Minister Keir Starmer, Huang said “the U.K. has one of the richest AI communities of anywhere on the planet,” and Nvidia announced a UK AI Technology Center and a Sovereign AI Industry Forum whose founding members are Babcock, BAE Systems, Barclays, BT, National Grid and Standard Chartered.

The state visit. On 16 September 2025 Nvidia and partners announced up to £11B for UK AI factories and up to 120,000 Blackwell Ultra GPUs. That is a partner total, not Nvidia’s own spend. Huang’s framing: “We are at the big bang of intelligence.”

The flip side. On the Lex Fridman Podcast (#494, March 2026) Huang said he is “conscious about the fact that NVIDIA’s success is very important to the United States.” That cuts both ways. Export controls produced a $4.5B H20 charge. A 15% revenue-share arrangement (August 2025) and 25% on H200 (December 2025) have been reported, and their legality is untested. The FY2026 10-K says Nvidia was “effectively foreclosed from competing in China’s data center computing/compute market.”

Doesn’t transfer, because it is geopolitics. Selling to nations means your revenue depends on presidents, export rules and trade talks you don’t control. China went from a major market to effectively zero in under two years. National totals like the UK’s £11B are partner pledges, not delivered compute. A founder can’t negotiate revenue shares with a head of state.
